Discrepancies Are Symptoms, Not the Disease
When an audit reveals that you have 47 units of a product instead of the expected 50, those 3 missing units did not vanish into thin air. Something caused the discrepancy. Finding and fixing that cause is how you improve over time.
The Top 10 Causes and Their Fixes
1. Receiving Errors
Cause: Shipments accepted without counting. Vendor sends 95 units but invoices for 100.
Fix: Count every delivery against the PO or invoice before signing. Document and dispute any discrepancies with the vendor immediately.
2. Data Entry Mistakes
Cause: Quantity entered as 15 instead of 50. Wrong product selected during receiving.
Fix: Use barcode scanning for all data entry. Scan the product, scan the quantity -- eliminate manual typing wherever possible.
3. Unrecorded Damages
Cause: Broken items thrown away without updating the system.
Fix: Create a simple damage reporting process. Every damaged item must be logged before disposal. Keep a damage bin where items wait until they are documented.
4. Theft (External)
Cause: Shoplifting.
Fix: Better store layout (visibility), targeted placement of theft-prone items, employee awareness training, and regular auditing to detect theft quickly.

Cause: Employee taking merchandise.
Fix: Employee-level audit trails, bag checks, POS exception monitoring, and a culture of accountability.

Fix: Regular shelf organization. Count by physical location, not just by category.

Cause: Returns processed in POS but items not physically restocked, or wrong items returned.
Fix: Inspect every return. Restock immediately or track returns separately until restocked.

Cause: Auditors miscount, skip items, or count items in the wrong category.
Fix: Use blind counts, barcode scanning, and recount verification for high-discrepancy items.
